How to Reduce RTO on COD Orders for a Small Shop

By Indi Andaz

Dukandar COD order ka parcel band kar raha hai

To reduce RTO on COD orders, use a five point checklist: confirm every order by call or message, check the full address and pincode, ask a small advance on high value items, give clear size and photo details, and share tracking after dispatch. Small steps before shipping can stop avoidable returns.

Here is an example. (This is a typical shop, not a real one.) A small kurti shop gets a COD order on Instagram at 11 PM. The owner packs it the next morning and ships it. Five days later the parcel comes back: the buyer “was not home”, then stopped picking up the phone. The kurti sat in a courier bag for a week, and the shipping was paid both ways.

This post is the checklist that shop needed.

What RTO means

RTO stands for return to origin. It means the courier could not deliver the parcel, so it travels back to you, the seller. You lose the shipping, the time, and the product is stuck in transit while someone else might have bought it.

RTO is different from a customer return. In a return, the buyer receives the item and sends it back. In RTO, the buyer never takes the parcel at all. COD orders are where RTO usually hurts, because the buyer has not paid anything yet.

How big is the gap? Shipway’s FY25 report, as cited by Amazon Shipping, found about 26% of COD or non-prepaid orders came back, against under 2% of prepaid orders. Your own rate will differ, which is why the RTO log below matters.

Why COD orders get returned

The common reasons are simple:

  • The buyer was not home or did not pick up the delivery person’s call.
  • They changed their mind after ordering in a hurry, or bought the same thing somewhere else.
  • The address was wrong or incomplete: no house number, no landmark, wrong pincode.
  • It was a fake order: someone ordered for fun, or to trouble the shop.

You cannot stop all of these. But you can catch some of them before the parcel leaves your shop.

Checklist before you ship

Confirm by call or message

Before packing any COD order, send a short message or call. Something like: “Namaste, aapka order: blue cotton kurti, size M, Rs (amount), COD. Address: (address). Kya hum bhej dein?” Ship only after a clear yes.

No reply in a day? Try once more, then hold the order. A buyer who does not answer before shipping is unlikely to answer the delivery person either. To keep these chats in order, see WhatsApp order management for a small shop.

Check the full address and pincode

Read the address like a delivery person would. Is there a house or flat number? A landmark? Does the pincode match the city? If anything is missing, ask in the same confirmation message. A two minute check here can prevent a week long round trip.

Ask a small advance for high value items

For costly items, you can ask for a small part payment by UPI before shipping, with the rest on delivery. This is your choice, and it has a trade off: some genuine buyers will drop off because they want pure COD. The advance shows the buyer is serious about the order.

Decide a simple rule, for example “advance only above a certain order value”, and tell buyers upfront. Before you ship, check that the advance has reached your own bank app. Do not go by a screenshot. How to take payments safely is in dukan me online payment kaise kare.

Clear size and photo details

“Not as shown” is a common reason to refuse a parcel. Cut it down with honest listings:

  • Real photos in daylight, including a close up of the fabric.
  • A size chart with measurements in inches, not just S, M, L.
  • Colour notes like “photo me thoda bright dikh raha hai”.
  • Your exchange or return rule written in one line.

After dispatch: share tracking, follow up once

Once the parcel is shipped, send the buyer the tracking link and the expected delivery window from the courier. On the day it goes out for delivery, send one short reminder: “Aaj aapka parcel aayega, please phone uthaiye.” One follow up is enough. Too many messages can annoy a genuine buyer.

When to offer prepaid only

For some cases, prepaid only is the safer rule: buyers who refused a COD parcel before, very high value items, custom or stitched orders that cannot be resold, or pincodes where your parcels keep coming back. The full pros and cons of each payment mode are in COD vs prepaid for a small shop.

Keep a simple RTO log

Keep a small record of every parcel that comes back: date, buyer name and phone, pincode, item, and the reason. After a month you will see patterns, like one area, one product, or one repeat buyer. Use it to decide who gets COD and who gets prepaid only.

When the parcel comes back, add the item back to stock the same day so you do not lose track of it. Our guide on how to make a dukan stock register shows a simple format.

FAQ

What does RTO mean in ecommerce?

RTO means return to origin. The courier could not deliver the parcel, so it comes back to the seller. The buyer never takes the item.

Why do COD orders come back?

Usually because the buyer was not home, changed their mind, gave a wrong or incomplete address, or the order was fake.

How do I confirm a COD order before shipping?

Send a short call or WhatsApp message with the item, size, amount and address, and ship only after a clear yes.

Should I ask for a part advance on COD?

It is your choice. A small advance on costly items helps make sure the buyer is serious, but some genuine buyers may drop off. Set a clear rule and tell buyers before they order.

How do I handle fake COD orders?

Confirm every order before shipping, keep an RTO log, and move repeat refusers to prepaid only. Fake order aaye toh ship mat kijiye, pehle confirm kijiye.
